A shop with 54% odds of being understaffed cannot answer every call, and the call it misses books at the shop down the street. An AI receptionist answers on the first ring, 24/7, quotes the basic services you have priced, books or reschedules, captures name, vehicle and mileage, and escalates anything that sounds like a diagnosis to an advisor (FreightWaves, 2026).

When 63% of shoppers plan to use AI on their next purchase and 9% of dealerships do not appear at all in ChatGPT local searches, the stores those tools name get the first call (Cox Automotive, 2026, AutoSuccess, 2026).

What your peers are actually doing

The US light-duty aftermarket was $413.7 billion in 2024, up 5.7%, and the total aftermarket is projected to reach $664.3 billion by 2028; the average vehicle on the road is 12.8 years old. The June 2026 joint forecast from the Auto Care Association, MEMA and S&P Global projects 5.2% growth in 2026. Older cars need more work (aftermarketNews, 2026, MEMA Aftermarket Suppliers / Auto Care Association / S&P Global, 2026).

In the Cox tracker, 69% of dealers expect AI to drive sales and revenue growth, but only 22% report actually experiencing it; about a third either do not measure AI's impact or do not know how to. The benefits most often reported are softer: customer experience (28%) and employee productivity (26%) (Cox Automotive, 2026).

Where the payback actually is

We ranked ten use cases by what they do to revenue or hours against what they cost to set up. Three sit clearly in the upper-left corner — high impact, low effort — and they are where a business of this size should start.

  1. Instant lead reply & appointment setting
  2. AI phone receptionist (service desk)
  3. AEO: cited in AI answers

Dealers using external AI partners report optimal usage 66% of the time versus 46% for those going it alone, high confidence in AI outputs 30% versus 8%, and sales or revenue growth 36% versus 21%. The lesson is not "hire a consultant"; it is that results come from someone owning the process, which is what Chapter 7 is for (Cox Automotive, 2026).

The book ends in a plan you can run without hiring anyone. Four weeks, in this order:

The part nobody wants to read

64% of shoppers are open to a salesperson's recommendations after their own AI research. The five jobs above make the human faster; they do not replace her (Cars.com, 2025).

One rule covers most of the risk: a person checks every fact about a price, a promise or a law before it reaches a customer. The chapter on rules goes through the ones that apply to this industry specifically — in the United States and in Chile, where Ley 21.719 takes full effect on 1 December 2026.
